How Zapier's RevOps Team Ships Launches the Same Day

Zapier grew from a three-tier self-serve product into an enterprise sales motion, and its quoting stack did not come with it. Two people in Deal Desk hand-edited Word and PDF templates for every concession and carried a 100-node HubSpot approval workflow that only one of them fully understood. DealHub AI replaced both with one configuration that holds the product rules, the approval paths and the document logic together. Revenue Operations now publishes a product, pricing or approval change the same day it is asked for, without a developer and without an IT ticket.

Two Admins Now Change Pricing Themselves

Challenge

One Person Held the Entire Approval Flow

HubSpot was never built to run a full approval flow, so Revenue Operations built one on top of it. A single workflow grew to roughly a hundred conditional nodes routing legal, finance and sales sign-offs one after another, and one person wrote all of it. A Deal Desk admin then had to chase each approver by hand and confirm agreement before anyone could close the loop. Nothing was timestamped, so no one could say where an approval was sitting or how long it had been there. When a new teammate reviewed the flow, her first question was what the team would do if its author left.

The questions Zapier's leadership was asking:

1

Our entire approval path is one HubSpot workflow with a hundred nodes, and one person wrote it. What happens to enterprise deals the week she is out?

2

Sales has more than tripled and Deal Desk is still two people. Why is a change to a quote template still a multi-week project for us?

3

We cannot see where an approval is sitting or how long it has been there. How do we hold anyone to a turnaround we do not measure?

4

Every product we launch needs a quoting change before a rep can sell it. Why is Revenue Operations the last team able to say yes?

Transformation

Before and after DealHub AI

Before and after DealHub AI
BeforeAfter

Deal Desk hand-edited a Word or PDF template for every concession, renewal and custom term

Deal Desk publishes one template that assembles its own pricing tables, content blocks and legal language per deal type

Any new product attribute, discount rule or package meant re-engineering a HubSpot workflow and a handoff to IT

Two Deal Desk admins prototype in the sandbox and publish to production themselves, without a developer

Forecast accuracy depended on reps filling HubSpot fields by hand, and auditing a quote meant reading it

Every playbook writes structured fields into HubSpot standard objects and line items, so Revenue Operations audits by search

Buyers changed purchase orders and signers over email, and reps pulled Legal in after the quote was out

Buyers update their own POs and signers in the DealRoom, and reps request custom legal wording inside the quote without leaving it

A new Finance or renewal automation needed a custom script, and the request sat in a Slack thread

Revenue Operations fires a DealHub webhook into Zapier and stood up a Finance credit check in 20 minutes

Revenue Operations answered every launch request with a technical estimate and a queue position

Revenue Operations commits in the cross-functional launch meeting, because the configuration is theirs to change

Solution

Deal Desk Configures Without Writing Code

Guided playbooks with conditional logic

Five opening questions set the conditional logic for the rest of the quote
A rep can no longer pick a template or skip a question that gates approval
Every playbook writes structured fields into HubSpot objects and line items

Parallel approvals with SLA tracking

Legal, Finance and Sales approvers all receive the request at the same time
Nobody rallies approvers by hand, so Deal Desk can no longer be the router
RevOps sets its own SLA alerts and sees a threshold slip before a deal does

No-code configuration and event triggers

Two Deal Desk admins build in the sandbox and publish to production themselves
No configuration change waits on a developer, an IT ticket or a code step
A DealHub webhook fires into Zapier, so Finance credit checks run alongside
The Customer's Experience

Zapier's Deal Desk encodes its own guardrails so reps never guess who to involve

Zapier's Deal Desk encodes its own guardrails so reps never guess who to involve

“We have to be able to very quickly add products into our tech stack and have the flexibility for reps, with guardrails… We need to have our products in a consistent way where reps don’t have to guess when to loop someone in.”

Revenue Operations Manager

Approvals that once ran multi-day now close inside an eight-hour window at Zapier

“It was kind of on this deal desk admin to… rally the crew and basically say, Hey, are you in agreement here?… It wasn’t a good use of time… Sometimes it would be multi-day before now it’s pretty much always within that eight hour window.”

Dyan Meahl

Revenue Operations Manager

Zapier's reps answer five standard questions and the quote configures itself

“One of the biggest concerns I had buying a new tool is… this tech sprawl… They’re answering maybe five very standard questions. And those five standard questions… creates the conditional logic for the rest of the template that they’re using.”

Dyan Meahl

Revenue Operations Manager

Zapier ships a pricing or product change the same day instead of waiting weeks

“Before we had DealHub… It could take, you know, a few weeks. We’ve had launches since then where I’m able to get a push out that same day… I reduced the amount of time it took for me to push out any new adjustments by at least… 50%.”

Dyan Meahl

Revenue Operations Manager

Zapier built a Finance credit check on a DealHub webhook in twenty minutes

“Anytime that there is an approval process for our finance team specifically, we can actually trigger a webhook in DealHub and push that over into Zapier to catch… I think I got the request and we got this whole process set up in 20 minutes.”

Dyan Meahl

Revenue Operations Manager

Zapier's RevOps team can say yes in the launch meeting without writing code

“We are very experimental here… There’s no code that I need to write. It’s all logic based and it really allows me to feel empowered to do what I need to do quickly… I know that DealHub can handle whatever is sent my way.”

Dyan Meahl

Revenue Operations Manager

DealHub AI gave Zapier's Revenue Operations team one place to encode which questions a rep sees and which approvals a deal triggers. Previously the rules lived in a rep's judgment, so a concession could reach Legal late or not at all. Now the segment and the deal type decide, and the template follows.

DealHub AI replaced sequential sign-offs with parallel approvals and an SLA the team sets itself. Previously a Deal Desk admin chased each approver by hand and confirmed agreement before anyone could close the loop, with nothing timestamped. Now every approver is asked at once and Revenue Operations is alerted before a threshold slips.

DealHub AI sits inside HubSpot, so a rep opens a quote from the deal record rather than learning a second system. Previously reps filled forms and HubSpot playbooks in several places and the data came back inconsistent. Now five opening questions set the rest of the template, and a rep knows what to ask upfront.

DealHub AI gave Revenue Operations a sandbox and a production environment it controls end to end. Previously every new requirement meant rebuilding HubSpot logic, testing it, and queueing an IT handoff that could run weeks. Now the same change is prototyped, validated and published the same day, sometimes inside an hour.

DealHub AI exposes event triggers and webhooks, so Revenue Operations extends a workflow past the quote without a script. Previously a request like an automated Finance credit check meant custom code and a Slack thread waiting on someone else. Now the team fires a webhook into Zapier and builds the rest itself, in minutes.

DealHub AI put the product, pricing and approval logic in a configuration Revenue Operations edits itself. Previously every new go-to-market idea from leadership turned into a technical estimate and a queue position, so the team could not commit in the room. Now it can, because the change is theirs to make.

Operational impact and time to value

Ownership

Rollout owner

The Revenue Operations Manager, working with a DealHub AI customer success manager and a technical support engineer through implementation.

Governance model

Business-owned configuration. Two Deal Desk admins hold the product, pricing, approval and document logic and edit it without a developer. Concurrent editing is supported, so neither blocks the other.

Time to value

Adoption pattern

Training first, then a full-team enablement. Sandbox self-training for the admins, a two-part course for reps, and a post-rollout survey that returned no negative feedback.

Systems and Lift

Connected system categories

HubSpot CRM (native, quotes created from the deal record, data written back to standard objects and line items), Zapier (webhook and event triggers for Finance workflows), Ironclad (MSA redlining, signed PDF pulled into the quote).

Internal lift

Low. Two Deal Desk admins run the platform. No engineering involvement and no code step in any workflow, which is why the team went looking for a logic engine in the first place.

FAQ

Frequently asked questions

Yes. Zapier runs DealHub CPQ entirely on HubSpot. Reps open a quote from the HubSpot deal record, and every playbook writes its structured fields back into HubSpot standard objects and line items, so quote data is queryable in the CRM rather than trapped in the quoting tool
At Zapier, two Deal Desk admins own the whole configuration. They prototype in a sandbox, publish to production themselves, and ship a product, pricing or approval change the same day. Zapier's team went looking for a logic engine precisely because Revenue Operations does not write code.
It stays. Zapier's legal team kept Ironclad for MSA redlining. DealHub CPQ handles the concessions section and pulls the signed MSA down as a PDF into the quote, so the buyer receives one document rather than two workflows.
At Zapier, inside eight hours, down from multi-day. Approvers in Legal, Finance and Sales all receive the request at the same time rather than in sequence, every step is timestamped, and Revenue Operations sets its own SLA alerts so a threshold slip surfaces before a deal does.
